Auto correct: How electrification is rewiring the humble autorickshaw in more ways than one

Electric three-wheelers are reshaping India's last-mile mobility sector. Lower running costs and reduced maintenance are driving this significant economic shift. Companies are now focusing on product innovation and enhanced customer experiences....

Early in the morning, outside Delhi Metro stations, a familiar queue of three-wheelers be-gins to form. But the soundscape, except per-haps for the non-stop honking, is changing. The waspy rattle of older engines is giving way to the quiet hum of electric motors.

Electric three-wheelers are steadily muscling their way into India's last-mile mobility, reminiscent of auto drivers jostling for space in traffic.

India's last-mile mobility market is entering a competitive reset and, along with it, the good ol' autorickshaw is getting its biggest reinvention in decades.

For Karan Singh, an autorickshaw driver in Delhi, the shift from CNG to electric is about economics. "Earlier, I used to worry about how much I would spend on CNG every day. Now I look at how much more I can earn be-cause my running costs have fallen.

For me, buying an electric three-wheeler was not about technology, it was a business decision."

Across Delhi and other urban markets, electric three-wheelers are moving from being an alternative mobility solution to becoming mainstream.

What started as a low-cost option for last-mile connectivity has become one of India's most competitive electric vehicle segments. Because the maths simply works.

Lower running costs, reduced maintenance and predictable operating expenses are changing the calculations of drivers, fleet opera-tors and small businesses. Electrification is doing more than merely replacing an internal combustion engine with a battery and a motor. It is also changing the funda-mentals of competition in the segment by forcing the industry's big-gest players to rethink how an autorickshaw should be conceived, built. sold and serviced.

For decades, India's three-wheeler market was built on manufacturing scale, distribution strength, dealer networks and customer trust. Those advantages remain important, but the electric transition has introduced a new competitive playbook-product innovation, vehicle design, battery technology, software, financing and customer experience

REINVENTING 3 WHEELS

Passenger electric three-wheelers continue to drive volumes, supported by shared mobility demand, while cargo vehicles are gaining momentum as ecommerce, quick commerce and last-mile logistics expand.

"The segment is moving from an adoption phase towards a scale-and-consolidation phase," says Hemal Thakkar, senior director and practice leader at Crisil Intelligence. The next winners, he says, will be determined not only by manufacturing capability but also by product quality, service support and customer confidence.

For incumbents such as Bajaj Auto, that shift raises the stakes considerably.

Right on cue, Sulajja Firodia Motwani, founder and CEO of Kinetic Green, says, "The market is shifting from a purely channel-led model to one where technology, design and customer experience increasingly deter-mine brand preference."

She reckons electrification has changed what customers evaluate before buying. "In the ICE and CNG era, buyers prioritised upfront price, ruggedness, familiarity of maintenance and fuel efficiency. In EVs, the conversation becomes much more holistic: total cost of ownership, uptime, charging convenience, battery durability, warranty confidence, safety and digital diagnostics."

The customer, she un derlines, is no longer simply buying a vehicle. "They are buying an operating system for livelihood and mobility."

PROTECTING LEADERSHIP

No incumbent has more riding on the electric transition than Bajaj Auto. The company remains the leader in three-wheelers when ICE and electric vehicles are considered together. However, the electric market has in-tensified competition, with companies such as Mahindra and TVS Motor gaining ground.

For Bajaj, the challenge is in balancing its traditional strengths with the demands of a new technology era. "The core purchase criteria remain unchanged. Customers continue to prioritise total cost of ownership, re-liability, resale value and earningpotential," says Rakesh Sharma, joint MD, Bajaj Auto.

However, he adds that EVs have introduced additional considerations. "Customers today pay a far greater attention to battery durability, service ability, warranty coverage, real-world range, charging convenience and battery replacement cost."

Sharma believes that established brands continue to have an advantage because customers seek reassurance during technology transitions.

"In a significant technology transition, the technology has to earn trust first. Commercial customers evaluate EV products foremost on the core criteria they have always valued."

Bajaj's strategy has been to build products around specific applications, focusing on differentiated engineering, higher real-world range, a two-speed automatic transmission and a five-year battery warranty.

"Our ambition is straightforward, to build the same leader-ship position in electric three-wheelers that Bajaj has established in the ICE segment," says Sharma.

Mile Mobility sees electrification as an opportunity to rethink the three-wheeler itself. Its UDO electric three-wheeler focuses on comfort, space and design-areas traditionally over-looked in commercial mobility.

"The traditional auto design has long neglected driver and passenger com-fort," says Suman Mishra, MD and CEO, Mahindra Last Mile Mobility. The vehicle offers greater head-room, improved visibility and a claimed range of around 200 km. For Mahindra, the opportunity lies in purpose-built electric platforms rather than simply converting existing vehicles. "Customers today expect ease of driving, comfort, range, warranty and connected features," says Mishra.

This reflects a larger change in the market. The electric three-wheeler is no longer judged only on affordability. Comfort, technology and productivity are becoming part of the purchase decision. Which is where the challengers are sensing an opportunity.

NEW BATTLEGROUND

As electric three-wheelers scale, fleet operators are becoming important judges of the market. For them, the most important question is whether the vehicle stays productive every day "Buying a vehicle is relatively easy. The real challenge begins after the purchase," says Maxson Lewis, founder and chairman of Magenta Mobility, an EV fleet company.

"Every hour that a vehicle is off the road translates into lost revenue."

Lewis built an electric fleet despite the conventional argument that companies should first establish themselves with ICE vehicles.

"Logically we should have started with an ICE fleet. But we knew battery prices would fall and it would make business sense to have an electric three-wheeler fleet."

But lower running costs alone are not enough. Service support, financing access and uptime are becoming equally important.

Vikash Mishra, founder and CEO of MoEVing, an electric mobility solutions provider, claims the customer mindset has fundamentally changed: "ICE-buying centred on price and mileage. EV-buying centres on range, energy access and service reliability." Once basic requirements are met, he says, the ownership ecosystem becomes the deciding factor. "Service network, uptime, financing and after-sales support outweigh vehicle specifications."

The electric transition has also turned three-wheelers into connect-ed mobility platforms. Battery monitoring, vehicle tracking and predictive maintenance are becoming increasingly important for commercial operators. "For fleet customers, software is no longer a differentia-tor; it is becoming a baseline expectation," says Sharma.

Vikas Singh, MD, Greaves Electric Mobility, also says the buy-ing decision has permanently shifted. "In the ICE era, customers focused on upfront acquisition cost, fuel availability, resale value and service support. With electric three-wheelers, the conversation has become much more economics-and performance-driven."

Financing will also determine how quickly adoption scales. "With electric vehicles, we also look at battery life, daily usage and service support," says Raul Rebello, MD and CEO, Mahindra Finance. As lenders become more comfortable with EV assets, access to credit could accelerate growth.

WHAT NEXT?

The first phase of electric three-wheelers attracted several new entrants because barriers to entry were relatively low. The next phase will demand stronger execution. "The market share has started to consolidate with legacy players and startups that have an established product," says Thakkar.

India's three-wheeler industry has reinvented itself before from two-stroke engines to four-stroke technology and later from diesel to CNG. Electrification represents a deeper transformation. The biggest change may not be that India's three-wheeler has become electric.

It is that the companies are being forced to think differently.

Tomorrow morning, outside Delhi Metro stations drivers will still haggle over fares and compete for passengers. But beneath that familiar routine, one of India's most ubiquitous vehicles is being reinvented, quietly.
