Company townhall and results can tell 2 different tales; here's what to check if you are worried about your next hike or promotion
Are you worried about your job risk, your next increment or promotion? So you felt great after your company townhall where you heard ‘the business is strong, the team is our biggest asset’. Meanwhile, on a trading screen in Mumbai, an analyst read your CEO’s report that morning and asked ‘what happened to the payroll’. That’s how it went at HCLTech this year—in July its filings showed 3,292 fewer employees. In October, 6,450 more. Investors saw the swing and the impact immediately, but as an employee you would hear only the townhall version. Know that your manager’s reassurance is only an opinion but your employer’s financial results are a disclosure. Here’s how to read them for your career.

Investors told first

Every three months, listed companies must disclose important events to the stock exchange and most of them explain their numbers to analysts. Long before you find an email from your HR, the company has already announced its hiring freeze or restructuring plans in its earnings call. Take TCS. Last October, it booked Rs.1,135 crore of restructuring expense out of Rs.1,388 crore provisions for FY26. Did it mean exits? Yes. In FY26, headcount fell by 23,460 but employee cost rose by Rs.9,206 crore—i.e. fewer people, more wages. This October, the results showed 11% higher rupee revenue growth but 2.8% in constant currency. The next day, a memo withheld quarterly variable allowance for grade C3A and above for missed internal targets, but gave juniors 100%. Both times, the mid-senior level was affected, but you could have read the pattern a year ago.

One ratio to rule them all

Go to your company’s investor relations page and download the latest fact sheet. Start with one line—employee benefit expense as a share of revenue. Look at all four quarters: what do you find? If it is rising faster than revenue, then payroll is hurting the margin and your salary is part of that problem. If it is falling with a flat headcount, then someone’s increment funded the margin. The ratio is not the full story. TCS’s rose from 57.1% to 58.0% in FY26 yet operating margin improved. The ratio gives you the clue where to look for and who paid for the margin. The answer is often the salary grade, perhaps yours?

Contract killer?

While employee layoffs make the headlines, the subcontracting line tells the story. Contract staff are the shock absorber and are shown the door first, before permanent employees. A falling subcontractor line means the buffer is disappearing and you will soon feel the potholes. But it can also fall when a project ends or moves in-house, so check the headcount too. HCLTech added 6,136 freshers this September quarter after 1,056 in June. So the hiring budget was spent building the bottom of their pyramid. If you are mid-level, you can ask about the increment budget instead.

Low attrition is bad news?

The CEO calls it stability but low attrition is bad news for you because it means a longer queue for rewards. HCLTech’s attrition of 12.8% and TCS’s 13.3%, are both near multi-year lows. If a company is growing, it means new vacancies even without anyone leaving. But imagine a 100-person company with fixed headcount. If 20 people leave each year, that’s 20 vacancies to grow into. But this year, if only eight people leave instead, it is a sign of a slower job market and fewer vacancies inside.

Go find yourself

Your seat has a postal code in the company’s financials. Find the correct line in the tables. In the segment table, find which line is growing and which is being milked. Know that budget will chase growth. For TCS’s September quarter, banking and financial services grew 2.5% but consumer business shrank 0.7%—all in constant currency. Is it reason for you to be happy or not depends on your seat location. For a bank, check retail vs. corporate. For FMCG, look at category. Your project is one row in your company’s table. Find it.

Where’s my order?

The financial results are reporting the past. The guidance and the order book are reporting your future. When HCLTech shared that the growth floor will improve from 1% to 2.5%, the company announced it along with its hiring. The client orders come first and then the people addition. Similarly, loan growth and asset quality come first for a bank, and for a manufacturer, it is capacity utilisation. Conversely, if the order book is depleting then a hiring freeze will follow. Where the order book is growing, are you eligible for the emerging new roles?

What are you saying?

Understand the words beyond the numbers and you can forecast the HR plan. ‘Optimisation’, ‘pyramid correction’ and ‘right-sizing’ will lead to a headcount action somewhere. While your role may not be immediately affected, be aware of all the facts. Your increment was also mentioned as a headwind in the investor briefing when HCLTech’s annual hikes from 1 October also told investors that costs will go up in coming quarters.

Not listed? No problem

Your unlisted employer does not have a public fact sheet. However, a private limited company files its accounts and you can buy last year’s balance sheet for a few rupees on the Ministry of Corporate Affairs portal. Was the investment a bridge round instead of a series B? Did they change the auditor? Is the payroll getting delayed or vendors not being paid timely? A cluster of signals tell you most of the story. Next, can you figure out your employer’s runway, collections status and confirmed orders? Finally, join the new role before a freeze kicks in. Work on a project funded by a growing business line. When asking for your increment, bring the company’s numbers into the conversation. The company’s fact sheet is one document that cannot be ignored or softened.

Five questions nobody asks at the townhall

1.WILL THE MUSIC STOP?

How is your employer planning to protect the business margin next year? A growth plan means more hiring, but raising prices means holding on. A plan for automation will retrain people and a cost-cutting plan will fire. Which plan has a target in this quarter?

2.CASH PROFITS OR PAPER ONLY?

Paper profits do not pay your salary. So look out for rising receivables followed by higher debt to cover the gap. It means that the operating cash fl ow is lagging the declared profi t. Here, discretionary spending will be slashed first including increments.

3.WHO WILL THEY LOVE TOMORROW?

Where is the company making new investments and what skills will they need? If AI is now 10% of revenue, then who will be hired - laterals or freshers? Will you be bypassed or trained and then who will pay to bridge your skills into tomorrow’s role?

4.WHOSE PLATE WILL OVERFLOW?

Utilisation and targets are up but the headcount is still flat? So will the company hire replacements or redistribute the work. Usually the latter. If the extra work will end on your plate, your job description changes. What about your title?

5. WHAT'S IN IT FOR ME?

Can your manager explain how the business performance gets linked to your increment or variable pay? If your manager and HR do not know or cannot explain the formula, then the decision maker is someone else. Find out who.
