2026 will be pivotal to AI’s transition from discovery to diffusion: Microsoft CEO Satya Nadella
The coming year will mark a decisive phase for artificial intelligence, as the technology moves from early experimentation to widespread, real-world deployment, Microsoft chief executive Satya Nadella said in a note on Tuesday.

Reflecting on the year ahead, Nadella argued that AI is transitioning from the “initial phase of discovery” to “widespread diffusion”, with companies and societies beginning to separate spectacle from substance. While progress in model capabilities has been rapid, he cautioned that the industry is still “in the opening miles of a marathon”, with much of AI’s ultimate impact yet to be determined.

The Microsoft CEO said one of the most urgent challenges is redefining how humans relate to AI. He called for an evolution of the idea of “bicycles for the mind”, emphasising that AI should act as “scaffolding for human potential versus a substitute”.


According to Nadella, what matters most is not raw model power, but “how people choose to apply it to achieve their goals”, and how product design can reflect a new understanding of human cognition augmented by AI tools.

The Microsoft chief also highlighted a shift from standalone models to full-fledged systems. Nadella noted that real-world impact will increasingly depend on sophisticated engineering that can orchestrate multiple models and agents, manage memory and entitlements, and enable safe and effective tool use. Building such systems, he said, is essential to turning advancing capabilities into practical value.

Beyond technology, Nadella stressed the importance of deliberate choices about where AI is deployed. For the technology to earn “societal permission”, he said, it must demonstrate tangible benefits for people and the planet. Decisions around the use of energy, compute, and talent will shape whether AI meaningfully addresses global challenges, he added.

Ultimately, Nadella said progress should be measured by outcomes for individuals and organisations. While the path will be “a messy process of discovery”, he expressed hope that AI, like earlier waves of computing, will empower people to achieve more—and become one of the most profound computing shifts yet.
